I have read just about every post on here about providing guest shuttles between the hotel and venue, but still haven’t found any answers to my question. Our venue is about 25 minutes from the hotel. Most of our guests (about 110 out of 130) live at least 2 hours away and will be staying at the hotel we block rooms at. The ceremony and reception are the same location, so that makes things a little easier. I want everyone to enjoy the open bar and use the shuttle if they please, including the bridal party, our parents,etc.
The issues are:
With it being a 25 minute drive, using one bus that runs back and forth isn’t really logical unless half of our guests arrive/leave almost an hour early. This means renting 2+ busses AKA more money.
I’m a DIY bride and will be bringing our own centerpieces (16 sets of a square mirror, lantern, and two small bud vases) and other little pieces of decor. We also are getting ready at the venue and us girls will be there pretty much all day. So… How do we get ourselves there along with all the stuff if we want to ride the shuttle home and how much of a hassle would it be to pack up all the stuff at the end of the night to load it on the last shuttle…?
Suggestions? The point of the shuttle is to make it a less stressful situation for all involved, but maybe with my unique location and situation that is not true.

I will be interested to hear the answers you get as I am in a very similar situation…our hotels are 30ish minutes from the reception, so I will need 2 busses at 4:45is, and then 2 more to rotate from 9:30-10:30 when it ends. I honestly don’t need them at all in the middle, but imagine I will have to pay for them the whole time!

This is what I’d try to do. Ask the venue if I can drop off centerpieces and supplies the day (or two days) before. Talk to the hotel/whoever is providing the shuttle. See if they can run 2 or more buses during “peak” times- when the bulk of guests will be going to venue or leaving venue. Print out a sheet letting guests know the bus schedule. It would look something like this:
Bus 1 leaves hotel at _____oclock. Arrives at venue at ________
Bus 2 leaves hotel at _____ oclock. Arrives at venue at ________
After this we will have one bus running back and forth between hotel and venue for the duration of ceremony/reception. In general the bus will be at the venue at the top of the hour, and at the hotel at 30past the hour.
Bus 1 leaves venue at _______ arrives at hotel at __________
Bus 2 leaves venue at _______ arrives at hotel at __________
Last bus leaves at ____________
For our guests who would rather not use the bus, the following are numbers for local taxi companies
Last I would check with the venue. Rather then trying to load all the centerpieces etc in the bus at the end of the night, see if you can just pack them in boxes, and have someone pick them up the next morning. That way the last bus will be the wedding party and your personal supplies- bag with clothes,makeup that sort of thing.

How much are you paying for the shuttle? Will they charge you that much more to run two shuttles simultaneously as opposed to one after another. Most shuttle companies have more than one bus so it might be worth asking.
If you have not already blocked rooms, then consider talking to the hotel to see if they will subsidize some of the cost since you a blocking so many rooms. Hotels are much more inclined to help pay for the shuttle if you make it part of the negotiation. Have you discussed this with the company you rented from. Others must have faced this problem already so see what they have to offer.
If you have to run two shuttles one after another, then @nikkialys suggestion above is great.
